Customer Development in a Low-Profit Environment: From Mass Manpower Tactics to Data-Driven

In an environment where profit margins are under widespread pressure, the marginal effect of relying on adding headcount to develop customers is declining. Digitizing the customer development process, so that everything from lead screening to follow-up cadence has a basis, is a more viable direction. This article explains several stages that can be implemented.

When profit margins come under pressure, companies usually think of two directions: first, reducing costs; second, increasing customers. The former has a lower limit, while the latter depends more on methods. When the marginal effect of relying on adding staff to pursue customers begins to decline, digitizing the customer development process is a relatively feasible direction.

First, break down the customer development stages

Customer development usually includes: determining target customer characteristics, acquiring leads, initial contact, needs confirmation, solution communication, closing, and delivery. Many companies are actually unclear about the conversion situation and average time spent at each stage.

Breaking down and recording this chain is the first step in digitization. Its role is not to immediately improve performance, but to make problems visible—the problem may lie in lead quality, or it may lie in the follow-up cadence, and the solutions corresponding to the two are completely different.

Lead screening: start with “who they resemble”

Review the portion of existing customers with better closing outcomes and identify common objective characteristics: industry, size range, purchasing method, and length of the decision chain. These characteristics are more stable than subjective impressions and can serve as a reference for screening new leads.

The purpose of screening is not to exclude opportunities, but to reduce time spent on clearly mismatched customers.

Standardizing the follow-up cadence

For businesses with longer sales cycles, follow-up cadence has a major impact on results. Effective follow-up practices can be fixed in place: how long after initial contact to follow up, what information needs to be confirmed, and under what conditions to move to the solution stage. After standardization, execution differences among different salespeople will narrow, and new hires will get up to speed faster.

The part more easily overlooked: existing customers

While focusing on new customers, repeat purchases and referrals from existing customers are often underestimated. Recording existing customers’ purchasing cycles, usage situations, and after-sales issues allows proactive contact at the appropriate time, and its cost is usually lower than developing new customers.

A few reminders for implementation

  • Records do not need to pursue comprehensiveness; first record the most critical stages accurately.
  • The complexity of the system should match the team size; too many features will instead reduce usage.
  • Data ownership and scope of use need to be agreed in advance, especially when using external tools.
  • Metrics should not be too numerous; two or three directly related to business results are enough.

Turning customer development from reliance on individual experience into a recorded, reviewable process is a relatively practical direction for improvement. Its effects will not appear immediately, but will gradually become evident as it accumulates.
